We throw around autonomy like a goal, as if flipping a switch will free time and attention. In practice it rarely works that way.

Autonomy is not binary. It is a set of trade-offs. A task can be fully scripted, semi-automated with checkpoints, or left for a human to decide. Each step toward more autonomy moves effort from the person doing the work to the person designing, monitoring, and fixing the system. That is fine when the moved work is predictable maintenance. It is not fine when the moved work is ambiguous judgement, context gathering, or triage at 3 a.m.

Where autonomy helps:

  • Repetitive, well-scoped tasks: backups, scheduled exports, simple reconciliations. These fail in predictable ways and are safe to restore.
  • High-volume, low-risk decisioning: routing notifications, basic enrichment, labeling where the cost of error is small.
  • Work that benefits from consistency and scale: running large, identical tasks across many systems.

Where it hurts:

  • Ambiguous contexts: investigations, compliance decisions, or anything that can cascade in unexpected ways.
  • Evolving interfaces: APIs change, schemas drift, credentials expire. Automation silently breaks and creates work that is brittle and urgent.
  • Responsibility transfer without authority: automation that takes action but leaves no clear owner for failures will wake you at 2:30 a.m.

Human-in-the-loop is not failure. It is design. Picking where to involve a person is as important as picking what to automate. I find the following distinctions useful and practical:

  • Human-in-the-loop: human approves or supplies inputs before an action. Use this for high-risk actions.
  • Human-on-the-loop: automation runs, humans monitor and can intervene. Use this when speed matters but oversight is required.
  • Human-out-of-the-loop: automation runs without human intervention. Use this only when failure modes are contained and reversible.

Concrete steps I would take tomorrow:

  1. Inventory your automations, and label each with the control model above. Be honest.
  2. Define clear failure modes and escalation paths. If an automation fails, what happens next and who owns it?
  3. Measure interventions. Track how often humans are pulled in, why, and how long it takes to resolve the issue.
  4. Schedule maintenance windows. Treat automation as code: review it on a cadence, rotate credentials, test edge cases.
  5. Add deliberate handoffs. If an automation makes a decision, include a record and an easy override path.
  6. Reduce noise. Prioritize alerts that require real judgement. Quiet, reliable automation is more valuable than noisy "autonomy."

A personal note: sleeplessness over process is a signal, not a badge. If your mind keeps returning to the same problem, something in the system is ambiguous or unowned. Fixing that will buy more rest than chasing total autonomy.

Full autonomy is a tempting narrative, and it makes for catchy slides. The better goal is not zero human involvement. It is predictable, owned automation that reduces friction, not the human cost of managing machines. Make the choices explicit, and sleep will follow.
